Enterprises deployed AI on customer data with 50% match rates between systems, on product hierarchies maintained in spreadsheets, and on financial data with three versions of truth.
The AI didn’t fix the data. It just made wrong decisions faster.
Gartner predicts 60% of AI projects will be abandoned by end of 2026 specifically due to lack of AI-ready data. Vendors claim their AI will handle messy data automatically. It won’t.
Mistake 4: Skipping Stabilization
McKinsey’s Three Horizons framework describes the sequence that works:
- Stabilize: Fix what’s broken
- Optimize: Build systematic excellence
- Innovate: Create competitive advantage
Enterprises in 2023-2024 tried to skip Horizon 1 and jump straight to Horizon 3. Deploy autonomous agents! Transform the business! Create competitive advantage through AI!
The result: 95% failure rate, 60% abandonment rate, billions in wasted investment.
Enterprises in 2026 are going back to basics: fixing broken operations, cleaning data, and stabilizing processes.
They are learning that you can’t innovate your way out of operational dysfunction.
Why Mid-Market Has the Advantage
- Budget constraints force focus. When you can only afford 2-3 pilots, you pick the ones with clearest ROI. Enterprises could afford 20 pilots and never killed any of them.
- No data science team forces simplicity. You can’t build custom machine learning models, so you use production-ready tools that work. Enterprises built complex custom solutions that nobody could maintain.
- Timeline pressure forces quick decisions. You need ROI in 90 days, not 18 months. That means you define success metrics upfront and kill underperformers early.
- Smaller organizations force alignment. The CFO, COO and department heads can align in a meeting. Enterprises spent months on cross-functional governance that never produced value.
Every constraint that seems like a disadvantage is actually an advantage when you’re watching enterprises stumble.
The Lessons Worth Learning
“Reduce Days Sales Outstanding (DSO) from 45 to 35 days within 90 days” beats “experiment with AI” every time. Specificity forces accountability. Vagueness enables waste.
The operational issues blocking AI like customer data mismatches, slow close cycles, manual reconciliations, cost money today. Fixing them delivers operational ROI, and AI-readiness becomes a side effect.
Enterprises tried to fix data “for AI” and gave up when results weren’t immediate. Mid-market companies that fix data for DSO improvement get ROI whether AI works or not.
Logistics Viewpoints assessed AI deployments and found: “The strongest deployments were narrow, well-defined, and tightly integrated with existing workflows.”
Enterprises built separate AI portals, and adoption stayed at 12%. The AI worked great, but nobody used it.
IBM found every single executive they surveyed had canceled or postponed at least one AI initiative due to cost concerns. Not “most” – every single one.
The difference between success and failure isn’t avoiding bad bets. It’s recognizing them early and killing them before they drain resources.
